I don't really have one aside from "reduce armor and remove magic immunity"...

My concern with the line of thought is: what would have changed using halberdiers or nagas? Isn't the main problem the overwhelming production of dwarves here?

Nah, the with fortress would have had 9 units in it. Plus lightning, no amount of nagas or dwarves will overcome that.

So, first: reduce speed to 2. This makes it much harder to catch things in tactical. Second, drop armor by 2 (basically, we assume mithril and barracks is the default for the unit, instead of bonuses.)

Third, if that's not enough, replace magic immunity with every other immunity plus inherent resist elements. Lightning will work, and magical ranged will work but weakened. Assume its vulnerable to electricity due to the way its made.

However that production advantage will certainly allow conquering all the hamlets with halberdiers. Not sure what to do about that though.

Well nagas and halberdiers aren't immune to lightning, poisons and ranged attacks from the ghoul, nor do they have the armor to take zero in melee (second wizard had darkness supporting his ghouls and even had two heroes).

How about keeping the unit unchanged but somehow limiting it to mid/late game only? Not sure how that would work though, maybe require researching "Move Fortress" or "Create Artifact"? Nah, you can get around that by picking zero books so all arcane spells show up early...albeit no books mean no buffing...

Even midgame Golems beat fortresses a bit too easily though. 9 Storm Giants? 9 Golems with some buffs beat them...

so yeah we probably need to get rid of the magic immunity.

The fact is, I don't think golems are the main issue. Here's the chart of my undead dwarves game.

Try replicating this kind of growth with any other race...

I have used golems btw. Badly. I've built a stack with my capital and attacked a 4 frost giants node, they died with 1 giant left -.-' unbuffed they don't really excel so much, which was why I've thought of the magic immunity change idea. Sure, if you also buff/heal them then they become unkillable to the early-mid AI.
